The Challenge

The Custom Platform Behind Trade's Growth Becomes the Thing Holding It Back

Trade Coffee built a subscription experience no competitor could copy: a quiz-driven taste profile, an AI-powered recommendation engine, and coffee sourced from independent roasteries across the United States. With each order, Trade could refine its recommendations to better match customer preferences.

The engine behind it was equally bespoke: a monolithic Solidus platform, built from scratch and maintained by internal engineering, with 80% of the system running on custom code. After several years of growth, however, the architecture that had once propelled Trade was actively impeding it:

  • Costs were compounding. Maintenance of the tightly coupled custom stack consumed budget and engineering hours at a pace that scaled faster than the subscriber base it served.
  • Time-to-market had slowed to a crawl. New features and optimizations queued behind platform upkeep, stretching delivery timelines and stalling the roadmap.
  • Marketing couldn’t move without engineering. Every landing page, campaign, and A/B test required development resources, turning routine marketing iteration into a cross-team negotiation.
  • The data made everything harder. More than 5,000 SKUs and over a million customer records sat locked inside the rigid system, raising the stakes — and the perceived risk — of any migration.

Trade knew it needed a modern foundation, and Shopify was the obvious candidate. But the team wasn’t convinced a standardized platform could recreate the taste-profile subscription experience that defined the brand. The fear was rational: simplify the stack, lose the moat. Trade needed a partner who could navigate the full complexity of its custom system and prove that scalability and differentiation weren’t a trade-off. That’s when Trade Coffee turned to Anatta.

The Solution

Anatta Untangles the Monolith — Without Sacrificing What Made Trade Different

One constraint governed the entire engagement: Trade’s differentiated subscription experience was non-negotiable.

Anatta’s mandate was to dismantle the complexity around it — replatform to Shopify, rationalize the stack, and restore speed.

The Mapped Migration

Anatta opened with a comprehensive assessment of Trade's existing infrastructure, mapping the web of custom features, data structures, and integrations powering the personalized subscription model. Only then did the build begin: solutions and apps hand-picked for fit within Shopify's ecosystem, assembled piece by piece into a streamlined foundation.

The data migration alone was a monumental undertaking — 5,000+ products and more than a million customer records, with zero tolerance for loss or corruption. Anatta developed specialized migration scripts and ran iterative testing cycles to protect data integrity end to end.

Where Shopify's API limits threatened performance, Anatta restructured its integration approach, shifting calls from admin APIs to storefront APIs wherever possible so the site stayed fast and operations smooth. To further cut infrastructure cost and back-end complexity, Anatta moved Trade's hosting from Heroku to AWS.

Rebuilding the Taste-Profile Engine on Ordergroove

The hardest problem was the one Trade doubted could be solved: was it actually possible to recreate its entirely custom subscription system on a standardized platform?

Anatta partnered with Ordergroove to rebuild all functionality within a scalable framework. The two teams tackled intricate data mapping and developed custom APIs so Trade's recommendation engine would interface seamlessly with the new Shopify store. The result: the same personalized subscription experience customers knew, now running on infrastructure that didn't require an internal engineering team to keep alive.

Handing Marketing the Keys

Before the transformation, every landing page, campaign, and experiment routed through engineering. Anatta rebuilt that workflow around Shopify's native capabilities and carefully selected third-party tools, giving Trade's marketing team the ability to create pages, run A/B tests, and launch campaigns independently. Iteration speed stopped being a function of the development queue.

A Redesign That Raised the Bar Mid-Flight

Alongside the migrations, Anatta led a transformational redesign of Trade's user experience: a new account dashboard that simplified subscription management without shedding functionality, dynamic personalized homepages for logged-in subscribers, high-converting product detail pages, and revamped navigation built to accelerate product discovery.

Every change shipped through extensive usability testing and validation before rollout, and the discipline showed. Redesigns typically cost brands conversion during the transition; the industry expectation is a dip followed by a slow recovery. Trade's conversion rate never dipped. It exited the redesign converting above its pre-redesign benchmark.

One hundred and twenty days after kickoff, Trade Coffee was live on Shopify Plus. This was no lift-and-shift: the migration rebuilt the foundation while preserving every capability that made the brand distinct.
